MOTHERLAND

STRATEGY 2026 → 2031

From projects to a movement. From impact to a system.

MOTHERLAND stands at a turning point in 2026. We have proven that we can develop projects, secure funding, build partnerships and create tangible impact.

Now the next phase begins. We want to turn successful individual projects into a lasting, financially resilient, African-rooted and internationally relevant organisation.

By 2031 we do not simply want to be bigger. We want to have built something that lasts.

OUR LONG-TERM VISION

By 2035 we reach 25,000 smallholder farmers who can make a living from agriculture, regenerate their soils and keep more of the value they create in their communities. 2031 is the decisive milestone.

OUR ENVISIONED FUTURE 2031

A good harvest is not enough.

A farmer can produce an excellent harvest and still remain poor.

By 2031 MOTHERLAND is an established African-European organisation for regenerative food systems. We have shown that the problems of smallholder farming cannot be solved on the field alone.

If she cannot store her harvest, if food is lost after harvest, if she has to sell the moment she needs cash, if middlemen exploit her weak position, or if processing happens somewhere else, higher yields alone change nothing.

That is why we work across the whole value chain. We do not simply want to produce more. We want to change who benefits from the value of that production.

  1. SOIL
  2. FARM
  3. HARVEST
  4. STORAGE
  5. PROCESSING
  6. MARKET
  7. INCOME
  8. REGENERATION

POST-HARVEST LOSS IS WHERE VALUE DISAPPEARS. THAT IS WHERE WE START.

SIX STRATEGIC PILLARS

One system. Six pillars.

Lima, regenerative agriculture, post-harvest loss, market access, seeds and Young Earth Guardians are not separate projects. They are expressions of the same idea: regenerating food systems, ecologically, economically and socially.

01
INSTITUTIONAL STRENGTH

We are not just building projects. We are building an institution.

An organisation that wants to change food systems over decades cannot stay financially fragile. By 2031 MOTHERLAND no longer depends on single people, funders or projects.

It pays people fairly, builds reserves, finances innovation and stays operational even when a grant application fails.

≤ 25%maximum share of any single funding source in the long term
6funding streams instead of one

By 2031 MOTHERLAND must be able to function without its founder. That is not a loss of influence. It is proof that an initiative has become an institution.

African leadership. We are not building a large European organisation that runs projects in Africa. We are building an African-led organisation with strong international partnerships. Kenya takes over programmes, farmer relations, impact, local partnerships, market integration and strategic decisions. Europe focuses on capital, international partnerships, fundraising, communications, technology and networks.

02
COMMUNICATION & MOVEMENT

We are the soil we eat.

Communication is not marketing added at the end of a project. Communication is strategy. We want people to understand and feel why this matters to them.

What happens to soil does not stay in the field. It becomes a plant. The plant becomes food. The food becomes part of our bodies.

SoilFoodHealthAgricultureIncomeDignityClimateFuture

Emotion → Understanding → Action

Dignity instead of charity. We never show farmers as helpless recipients. We show producers, entrepreneurs, experts of their land, parents and keepers of knowledge. Our message is not "these people need our help". It is: there are people, knowledge, land and enormous potential here. What is missing are fair structures, knowledge, infrastructure and capital.

From supporters to a community. People donate, share our stories, open doors, visit, become ambassadors and invest. Our ambition: people recognise a MOTHERLAND story before they see our logo.

03
FARMER PROSPERITY

What matters is not the number of trainings. It is what changes afterwards.

Our most important question: are farmers economically better off because MOTHERLAND exists?

By 2031 we reach at least 15,000 farmers directly or through our networks, on a credible path to 25,000 by 2035.

We do not only want to change how food is produced. We want to change who captures its value.

04
REGENERATIVE FOOD SYSTEMS

Regeneration must make economic sense.

Regenerative agriculture cannot be an ecological luxury. It has to pay off for farmers. That is why we connect soil health with economic development.

Regenerative agriculture does not only protect the environment. It can make farming households economically more resilient.

When we regenerate soils, we regenerate the foundation of our food system.

05
TECHNOLOGY FOR SCALE

Technology should democratise knowledge.

Lima grows from an innovation project into digital infrastructure for farmers. Via WhatsApp, farmers get local knowledge on soil, weather, plant health, pests, harvest, storage, market prices and when to sell.

Technology does not replace people. It amplifies them. Local trainers, farmer groups, personal advice and Lima form one scalable system.

Ten times more people, without an organisation ten times the size.

By 2031 Lima is multilingual, locally trained, data-driven and transferable to new regions.

06
NEXT GENERATION

Not only the next harvest. The next generation.

With the Young Earth Guardians, change starts where the future starts: with children. By 2031 we reach several thousand children and young people.

They learn by doing how soil lives, how food grows, how compost works, why biodiversity matters, how water is protected and how food, environment and economy connect.

Agriculture can be knowledge. Innovation. Entrepreneurship. A future.

Too many children link farming only with poverty, hard labour and no prospects. We want them to experience something else.

ROADMAP 2026 → 2031

Six years. One question each.

Every year has a job to do and a question we have to answer honestly before we move on.

  1. 2026
    FOUNDATION

From project portfolio to shared strategy

We connect our programmes under one Theory of Change, professionalise finance, monitoring, governance, fundraising and communications, scale Lima, deliver our funded programmes and start building unrestricted funding and a community of individual donors.

QUESTION OF THE YEARWhat do we need to build today so that growth does not overwhelm us tomorrow?
  2. 2027
    CONSOLIDATION

    Projects become an organisation

The year of institutional stability: a paid core team, clear responsibilities, fundraising pipelines, individual donors and strategic partnerships.

€300,000 total annual budgetgUG Germany: at least €200,000CBO Kenya: at least €100,000€100,000 unrestricted or flexible funding
QUESTION OF THE YEARHow do we make MOTHERLAND independent enough to think long-term?
  3. 2028
    PROOF

    We prove our model

We measure income, post-harvest loss, soil health, reach and market access, and we tell the stories of the people behind the numbers. Not only stories. Not only numbers. Both. Data proves it. Stories make it matter.

QUESTION OF THE YEARCan we prove that our model works ecologically, economically and socially?
  4. 2029
    SCALE

We scale the system, not the bureaucracy

More farmer groups, schools and regions join. Growth runs on local trainers, farmer networks, Lima, partnerships and standardised programmes.

QUESTION OF THE YEARHow do we reach ten times more people without becoming ten times bigger?
  5. 2030
    REPLICATION

A working model becomes a transferable one

Methods, trainings, technology, monitoring and business models are documented. We work more with other African organisations. We do not need to build MOTHERLAND structures everywhere. Our knowledge can travel.

QUESTION OF THE YEARWhat do we need to own, and what can we share?
  6. 2031
    INSTITUTION & MOVEMENT

MOTHERLAND is bigger than its projects

A lasting institution, a platform and a movement, with the path to 25,000 farmers by 2035 financed, prepared and measurable.

QUESTION OF THE YEARDoes more of the value people create actually stay with them?

WHERE WE STAND IN 2031

What we will have built.

15,000+farmers in our impact network
1,000schildren reached
measurably lower post-harvest losses
measurably higher farmer incomes
Regenerative production models
Working market and value-chain structures
Scalable digital infrastructure
Strong Kenyan leadership
Several independent funding streams
Substantial unrestricted funding
An international community of supporters
A brand and voice people recognise

And with that, the path to 25,000 farmers by 2035 is realistically financed, organisationally prepared and measurable.

STRATEGY ALSO MEANS SAYING NO

What MOTHERLAND will not become.

  • We will not chase every funding opportunity.
  • We will not invent projects just because money is available.
  • We will not expand into many countries just to look bigger.
  • We will not count farmers without knowing whether their lives changed.
  • We will not use technology just because AI is fashionable.
  • We will not portray people as victims to raise money.
  • We will not build impact that looks impressive while our own structure struggles to survive.
  • We will not build a European organisation that sees African partners as implementers.

OUR PRINCIPLES

Depth before breadth.Impact before reach.Dignity before charity.Systems before single projects.African leadership.Financial resilience.Emotion + evidence.

THE TRANSFORMATION

From 2026 to 2031.

20262031
We finance projects. We finance an institution.
We train farmers.Farmers have knowledge, infrastructure and more market power.
We reduce post-harvest losses. We transform value chains.
We regenerate soils. We show that regeneration makes economic sense.
Lima is a project.Lima is infrastructure.
Young Earth Guardians is an education programme.Young Earth Guardians invests in a generation.
We look for funders. We have a funding system.
We communicate projects. We tell one story people everywhere understand.
MOTHERLAND is an organisation.MOTHERLAND is an organisation, a platform and a movement.

OUR NORTH STAR

Does more of the value stay with the people who create it?

  • Are soils healthier?
  • Is less food being lost?
  • Are farmers earning more?
  • Do they have more choices?
  • Is more value created locally?
  • Do children see a future in farming?

If we can answer these questions with yes in 2031, we will have built more than a successful NGO. We will have shown that another food system is possible.

WE ARE THE SOIL WE EAT.
